Agentic AI changes the operating model. An agent does not wait to be asked; it is designed to pursue goals. While a copilot helps a human write an email, an agent can manage the inbox, prioritizing messages, detecting patterns, researching context, and executing responses within defined guardrails. This is the transition from software as a System of Record to software as a System of Action. The distinction is operational, not semantic. It redefines how work gets done.
For leaders looking to unlock new business streams, this transition requires a rethinking of how domain knowledge is captured, how data is productized, and how AI-driven services are monetized.
Proprietary Data as a Sustainable Moat
One of the most important lessons from the AI boom of the mid-2020s is that generic AI struggles with specific work. The winners are emerging as vertically integrated agents: systems grounded in domain-specific data that the company curates, governs, and continuously refines. Owning the “ground truth” is becoming a strategic imperative.
From Raw Data to Data Products
The promise of agentic AI is compelling, but many real-world initiatives stall. The bottleneck is rarely the model. It is the data layer.
Agents need what can be thought of as a System of Intelligence, a reliable, structured, and accessible knowledge substrate. They cannot reason effectively over data locked in scanned PDFs, fragmented across legacy ERPs, or riddled with inconsistencies. If the underlying information is messy, the agent’s decisions will be too.
This is why leading organizations are learning to treat data not as a byproduct of operations, but as a product in its own right. Productizing data means designing it for usability, reliability, and downstream value. A practical approach often rests on four pillars.
First, ingestion: systematically capturing data from CRMs, operational systems, IoT devices, documents, and user interactions. Second, refinement: transforming unstructured inputs (emails, logs, contracts, etc.) into structured, queryable formats and storing them in systems optimized for retrieval, such as relational or vector databases. Third, governance: implementing strict access controls and policies so agents only see what they are authorized to see. This is critical to prevent leakage of sensitive information and to maintain trust. Fourth, industry focus: shaping data products around specific vertical use cases so that insights are directly actionable for customers.
Organizations that can generate and maintain high-quality data products effectively control the agentic value chain from ingestion to industry-specific outcomes.
Rethinking Pricing in an Agentic World
As agents begin to execute end-to-end workflows, traditional SaaS pricing models start to look misaligned. Charging per seat makes sense when software is a tool used by humans. It makes less sense when software becomes a digital operator.
Two economic models are gaining traction. The first is the FTE replacement or “digital worker” model. Here, AI agents are budgeted less like software licenses and more like labor. If an agent can handle accounts payable around the clock with high accuracy, it is rational to price it relative to the human capacity it augments or replaces. The comparison is not to another tool, but to headcount cost and productivity.
The second is outcome-based pricing. In this model, customers pay for results rather than access. A customer service agent might be priced per resolved ticket, or a revenue optimization agent per incremental conversion. This aligns incentives tightly: the vendor is rewarded when the customer sees measurable value.
Both models force greater rigor around unit economics. Providers must understand the full cost of delivering agentic outcomes, and customers must quantify the business impact. The conversation shifts from features to results.
Organizational Readiness and Trust
Adopting agentic AI is as much an organizational redesign as a technology deployment. Management focus shifts from supervising tasks to governing outcomes. That requires new controls, new metrics, and new comfort levels with automation.
A pragmatic roadmap often starts with identifying where proprietary data intersects with repetitive, multi-system workflows: procurement, invoice reconciliation, contract analysis, or Tier 1 support. From there, prioritization should be ROI-driven, targeting use cases where automation clearly simplifies customers’ lives and delivers tangible gains.
Speed matters, and many organizations accelerate by partnering for orchestration, governance, and observability layers rather than building everything from scratch. But speed without trust is fragile. Guardrails are non-negotiable. Observability platforms and human-in-the-loop architectures ensure that agents handle the predictable majority of work while escalating anomalies to experts. In practice, this tends to augment employees, allowing them to focus on higher-value judgment calls.
A Glimpse in Practice
Consider supply chain compliance and vendor vetting. In many organizations, due diligence still relies on manual searches, spreadsheets, and institutional memory. This is slow and risky.
An agent grounded in a trusted DaaS dataset can query verified records across identity, financial risk, ownership structure, and sanctions exposure. Instead of piecing together clues, teams receive structured, rule-based decisions in near real time. Legal existence can be verified instantly, high bankruptcy probability flagged, and sanctioned entities identified before contracts are signed. The result is faster onboarding, lower fraud risk, and more resilient supply chains.
Beyond the Chatbot
The shift to the agentic enterprise is already underway. Early adopters embedding agents into core processes, not just front-end chat interfaces, are reporting meaningful ROI and operational leverage. The lesson is increasingly clear: sustainable advantage does not come from access to a model. It comes from pairing capable models with proprietary, well-governed, domain-rich data.
For enterprises sitting on years of operational and customer data, the opportunity is significant. The question is no longer whether AI can create value, but whether organizations will transform their data into the fuel that intelligent agents need to act. Those that do are not just deploying AI. They are building a new layer of digital capability that can scale expertise, automate judgment within guardrails, and turn knowledge into action.
